Overview

Startup description

I started this project in 2021 out of a mix of passion for the Pokémon franchise and interest in digital entrepreneurship. The idea was simple: make it easy for Nintendo Switch players to access specific in-game Pokémon without spending hours farming or trading.

Key highlights:

Annual revenue : €100,000 (Total revenue since 2021)

Annual profit: €23,000 (Approximate net profit, after expenses)

Churn rate: Since the business is more product-based, churn doesn't directly apply. Customer retention has been strong with seasonal repeat buyers

LTV: Not directly calculable, but repeat customers and seasonal demand ensure healthy long-term returns.

CAC: €0.10-0.20 per customer (via organic marketing and Google Ads)

Business margin: 95% (after all operational and hosting expenses)

Team

I am the sole person managing this business. I handle everything from the setup, daily operations, customer service, and marketing strategies.

Tech Stack

Shopify – The primary platform for the e-commerce store. It's easy to manage, integrates with multiple payment gateways, and allows me to set up automated features.

Google Analytics – Used for tracking traffic, analyzing user behavior, and measuring the effectiveness of marketing efforts.

Google Ads – Used for marketing campaigns, targeting a niche audience of Nintendo Switch and Pokémon fans.

Marketing and growth

Google Ads: I ran Google Ads campaigns targeting high intent keywords related to Pokémon and Nintendo Switch. Google Ads allowed me to attract new customers and boost sales during peak seasons.

Email Marketing (Customer Retention): I leveraged email marketing to stay connected with registered customers. Automated flows included order confirmations, seasonal promotions, and abandoned cart reminders. Additionally, I sent exclusive offers to loyal customers to encourage repeat purchases.

Revenue and profit

Annual Revenue (ARR): Total revenue since the launch of the business in 2021 is €100,000. This reflects the overall sales volume over the past years.

With annual expenses of approximately €2,000 and total revenue of €100,000, the annual profit is around €23,000.

Customer Acquisition Cost (CAC): around €0.10-0.20 per customer.

Lifetime Value (LTV): the Average Order Value (AOV) is €20 per customer, retention rate, we estimate the Lifetime Value (LTV) of a customer to be around €50-100. This estimate assumes that most customers return at least once to make a repeat purchase within a year.

Retention Rate: it is about 80% of the customers.

Churn Rate: Since the business operates more like a product based e-commerce store rather than a subscription model, Churn Rate doesn't directly apply. However, we can infer that retention is strong, and customers tend to return when new Pokémon content or seasonal promotions are introduced.

Startup assets

Domain

E-commerce Platform (Shopify Store): The business is built on Shopify, which includes all the backend setup, product listings, customer data, and integrations.

Customer Data: Registered Customers: The buyer will acquire a list of registered customers with their contact details (emails) and purchase history.

Marketing Strategy.

Complete Business Operations Guide: such as how to proceed with orders and fulfillment.

Google Ads Campaign Management.

Operational Guide Included in the Sale: includes hardware, software and everything that need to be know.

Customer Support Guidelines.

Equipment and Software Included.

Risks

Platform Dependency (Shopify & Google Ads).

Risk: The business relies on third-party platforms like Shopify for infrastructure and Google Ads for customer acquisition. Changes in platform policies, pricing, or ad effectiveness could impact operations or costs.

How to Minimize: Diversify acquisition channels (e.g., SEO, influencers, or organic social media), Build a strong email list and invest in customer retention strategies to reduce ad dependency. Keep up to date with Shopify and Google Ads policy changes.

2. Niche Volatility (Pokémon & Gaming Trends): Sales are closely tied to the popularity of Pokémon and game releases on Nintendo Switch. A decline in interest or a long gap between new releases could reduce demand.

How to minimize: Stay ahead of game launch calendars and plan marketing around them. Expand product offerings to related games or niches.

3. Seasonality: Risk: Revenue is seasonal, with higher performance around game releases and holidays. Off seasons may see lower sales and traffic.

How to minimize: Use off-season time to build up your customer base through content, email list building, and community engagement. Launch smaller promotions or exclusive products during slower months to stabilize cash flow.

Summary

This is a profitable, low maintenance, niche e-commerce business built on a solid foundation, with real traction, low operating costs, and significant potential for growth.

Here’s why it’s a smart investment:

Proven Profitability

Over €100,000 in total revenue with annual profits around €23,000, thanks to low overhead costs (just €2,000/year).

Minimal ongoing expenses make this business extremely cash-flow positive from day one.

Targets a loyal and engaged audience of Pokémon players on Nintendo Switch — a global, evergreen fanbase that continues to grow with every game release. The business benefits from repeat customers, especially during seasonal sales and new game drops.

Very fast delivery approximately 5-15min.

Growth Potential.

All-Inclusive Sale.

Fast ROI: Potential to recover the full investment.

No technical skills required: Easy to manage with clear guides.

Proven product-market fit: Serves a thriving global gaming niche.

Scalable: Plenty of untapped channels for growth.

Low-risk: High-margin business with predictable demand spikes.

✅ $28,000 in Annual Revenue✅ 2,539 customers✅ Business model: One-time sales✅ Built with Shopify, Stripe, Paypal
